Being Agile with BPC – The Team

So, you’ve prepared for an Agile SAP BPC implementation, but have you got the right team?  Before going further into details of the process and discussing the challenges faced during an SAP BPC Agile implementation, it is important to have a good and balanced team for project success.

In my client case, the project team had an abnormal structure. The actual project team included 2 smaller teams: a team of business analysts managed by a head of controlling department and team of SAP BPC/BW/BOBJ/ABAP consultants managed by me. The process owner and the person responsible for setting project priorities, as well as definition of a project scope, was the head a controlling department. The idea was to work on two things in parallel. Business analysts worked on methodology while consultants and developers analysed the methodology, advised on business process optimisations, and worked on implementation.

As there was a team of business users/analysts working on methodological aspects of the project, every consultant had to present the developed and configured functionality to that limited group of people. Later, they presented and discussed the developed functionality and system modules with other business users. As mentioned in the previous article, we had trained the whole team of business analysts to be able to think in terms of the system and understand what system could actually offer.

The team of business analysts was a layer between the implementation team and the end users. This team was managing all planning, forecasting and analytical processes across the company. They knew the exact requirements and expectations. Plus, the whole analysts’ team was available every day for any queries and clarifications.

All consultants, including myself, were universal, cross-functional and could work on any assignment including business process and requirements analysis, planning and analytical system design, integrations with ECC and non-SAP systems, code writing (i.e. VBA, ABAP, Script logic), and could configure any part of BPC. Having such a well-equipped team allowed us to pivot and adjust configuration extremely quickly. At the very beginning of the project, we agreed to build and use common input layout templates, common reporting and formatting standards, define naming conventions, create standards where it was practicable, store any type of code centrally in shared libraries, use Git. We aimed from the very beginning to build flexible, universal, shareable, optimised, transparent and easily supportable pieces of system.

Not all projects are going to involve the same team structure or skill sets, every time. However, there are some rules that can help guide your project team:

  • Accept the team decision and customer view.
  • Never be afraid to stand up for an idea, even if it seems a little crazy.
  • There is no strict control, so consider personal discipline and personal time management.
  • If you do not know something, don’t be afraid to ask for help or advice. We’re only human, you can’t remember everything.
  • Share what you have learned and discovered with a team.
  • Always think of possible improvements and optimisations, create reusable solutions
  • A failure of an individual is a failure of the team; the success of an individual is the success of the whole team. Help each other and the whole team will succeed!

These rules have allowed projects to be more efficient and successful compared to more classical ways of project execution. You can’t find these in a book – these are rules built from experience only!
